The Mean Is Not the Middle
Most people who quote Aristotle’s golden mean think it means moderation. Be brave but not reckless, generous but not a sucker, find the comfortable middle and live there. It’s a misreading, and it’s the kind that produces mediocre engineers and mediocre companies.
The mean is not the average. Aristotle is explicit: the virtuous point sits between two vices but it isn’t equidistant from them, and for some people in some situations it sits much closer to one extreme. Courage is closer to recklessness than to cowardice. The mean is the right amount, and the right amount depends on who you are, what you’re doing, and when. Moving target. That’s the whole point.
I think about this when I build systems. There’s a vice of over-engineering — the abstraction layers nobody asked for, config flags for cases that never happen, premature generality that turns a two-week feature into a quarter. And the opposite vice, the cowboy who ships a money-moving service with no idempotency, no reconciliation, and a prayer. Juniors swing wildly between these. Seniors get praised for “finding the balance.” But balance is the wrong word. It implies a fixed midpoint you can memorize.
The truth is harder. The right amount of engineering for a hackathon demo and the right amount for a system that settles real value aren’t the same amount, and they’re not on the same scale. A great engineer doesn’t carry one balance point around. They re-derive the mean for every situation. Aristotle calls that re-derivation phronesis, practical wisdom, and it’s the actual skill. You can’t write it down as a rule, because any rule precise enough to follow is too rigid to be right twice.
This is why you can’t learn judgment from a checklist, and why the ten-years-experience cliché has a real thing hiding inside it. Phronesis is the residue of getting the amount wrong many times and feeling the cost. You over-engineered and watched a competitor ship first. You under-engineered and got paged at 3am while money was stuck in a contract. Each failure recalibrates where the mean sits for you, here, now. You’re not collecting facts. You’re tuning an instrument.
The trap is that calling it “balance” makes it sound safe and centrist, when the mean is often extreme. For a founder at zero, the virtuous amount of risk looks insane to a salaried person — and that’s correct, because the situations differ and the mean moves. The cautious path isn’t more virtuous. It’s a different vice in a respectable coat.
So when someone tells me to find the balance, I hear someone who stopped re-deriving and started coasting on an average. The mean isn’t a place you arrive at. It’s a calculation you redo every single time, knowing the answer will differ from last time. Aristotle never promised comfort. He promised the right amount exists, and that finding it is the work of a life. Which, sold as a self-help line, would not move many units.
